China controls 48% of global antimony production. They also control 74% of antimony trioxide refining capacity. And in 2024, they decided to weaponize both.
Welcome to the new reality of critical minerals supply chains, where geopolitics trumps market fundamentals and a single export licensing decision can quadruple prices in eight months.
If you're sourcing antimony for flame retardants, semiconductors, or defense applications, the July 2025 price peak of $59,750 per tonne wasn't a random spike. It was a warning shot. And while prices have retreated considerably since then, the structural fragmentation Beijing created isn't going anywhere fast.
The question isn't whether China will maintain its stranglehold on antimony supply chains. It's how quickly your procurement team can navigate the alternative sourcing landscape that's emerging in Southeast Asia, Central Asia, and select other regions: before your competitors lock in the reliable supply you're chasing.
The Export Control Shock That Broke The Market
August 2024. China's Ministry of Commerce announces export licensing requirements for antimony and related products. The stated reason: national security. The real impact: immediate supply chain panic across every sector dependent on this obscure but critical metal.

Antimony prices, which had been trading around $15,000-$18,000 per tonne through early 2024, began climbing immediately. By July 2025, spot prices hit $59,750 per tonne: a nearly 4x increase in under a year. That's not a market correction. That's supply chain warfare.
The mechanism was brutally simple. Export licenses created bureaucratic friction. Processing times extended. Shipments delayed. And suddenly, antimony metal and antimony trioxide: the refined product that actually matters for most industrial applications: became scarce outside China's borders.
Meanwhile, inside China, domestic antimony prices diverged sharply from international benchmarks. The price gap between China's domestic market and international markets widened to unprecedented levels, creating a textbook example of market segmentation driven purely by policy intervention.
For buyers outside China, the math became uncomfortable fast. Pay the premium. Find alternative sources. Or halt production.
Most chose option one while scrambling to develop option two.
What Actually Changed In The Supply Chain
The export controls didn't just spike prices. They fundamentally restructured global antimony trade flows in ways that persist into 2026.
First, sourcing diversification accelerated. Companies that had comfortably relied on Chinese antimony for decades suddenly prioritized supply reliability over cost optimization. Procurement teams started mapping alternative sources with the intensity usually reserved for materials like cobalt or rare earths.
The result: Tajikistan, Southeast Asia, India, Turkey, and Mexico all saw increased demand for processed antimony metal. These weren't new producers: antimony mining exists in multiple countries: but the willingness of buyers to pay premiums for non-Chinese supply was new.
Second, Southeast Asian refining capacity expanded rapidly. Starting in summer 2025, refiners in countries like Vietnam, Laos, and Myanmar ramped up antimony trioxide production specifically to capture the premium available for non-Chinese supply. This capacity expansion continues through 2026 and represents the most significant structural shift in global antimony refining since the 1990s.

But there's a catch. While metal antimony sourcing has diversified meaningfully, antimony trioxide refining remains highly concentrated among China, Belgium, France, and Southeast Asia. Building new ATO refining capacity outside these regions isn't technically impossible, but it requires significant capital investment and time.
For 2026, that means buyers have more options for raw antimony metal, but refined antimony trioxide: the actual product most industries need: still flows through a limited number of chokepoints.
Third, government intervention became standard practice. Western governments, particularly the U.S. and EU, now explicitly encourage domestic or allied sourcing of antimony as a critical mineral for defense and technology applications. The problem: building genuinely independent supply chains takes years, not months.
The Inflation Reduction Act in the U.S., the EU Critical Raw Materials Act, and similar policies in Japan and South Korea all include provisions to incentivize antimony sourcing from "friendly" nations. Those incentives matter, but they can't conjure refining capacity that doesn't exist.
The 2026 Market Reality: Normalization With Asterisks
Prices have declined from the July 2025 peak. Trade flows are stabilizing. China has eased some export restrictions, allowing more raw materials to flow into Chinese refiners and subsequently back into global markets.
On paper, 2026 looks like a return to normalcy. In reality, it's a new equilibrium with persistent structural risks.
Adequate supply, fragmented access. Global antimony supply in 2026 is projected to meet demand. The panic-driven shortage of 2025 has eased as Southeast Asian capacity came online and Chinese export approvals became more predictable (though still subject to geopolitical considerations).
But "adequate global supply" doesn't mean seamless access for every buyer. Companies that didn't diversify sourcing in 2025 still face supply reliability risks. Those that did pay a premium for origin transparency and traceability: costs that won't disappear just because spot prices declined.
Price gap narrowing, not eliminating. The extreme spread between Chinese domestic antimony prices and international prices is contracting as trade flows normalize. But the gap persists, reflecting the ongoing reality that export licenses: even when granted routinely: create friction that didn't exist pre-2024.
For procurement teams, this means antimony sourcing strategies now require ongoing monitoring of both price and availability across multiple source countries. The days of simply calling your Chinese supplier and placing an order are over.

Southeast Asia's rise and its limitations. The expansion of antimony refining capacity in Southeast Asia is real and significant. Vietnam, Laos, and Myanmar have collectively added meaningful capacity that provides partial alternatives to Chinese supply.
But these supply chains come with their own risks: political instability in Myanmar, environmental compliance questions across the region, and the reality that much of the raw antimony ore feeding Southeast Asian refiners still originates from China or transits through Chinese-controlled logistics networks.
Diversifying away from China by sourcing from Southeast Asia isn't a complete solution when the underlying ore supply chain remains linked to Chinese production.
What Buyers Need To Do Now
The antimony market in 2026 demands a fundamentally different procurement approach than what worked in 2020 or even 2023. Cost is no longer the primary variable. Supply reliability, origin transparency, and traceability now drive sourcing decisions.
Map your entire supply chain, not just your direct supplier. If you're buying antimony trioxide from a European refiner, understand where their raw antimony originates. If it's ultimately Chinese ore refined in Southeast Asia and then processed in Belgium, you still have Chinese supply chain exposure: just with extra steps and cost.
Origin transparency isn't a nice-to-have anymore. It's a risk management requirement.
Build optionality into contracts. Long-term supply agreements need flexibility mechanisms that account for geopolitical disruption. Fixed-price contracts that assume stable supply from a single source are increasingly risky. Consider multi-source agreements, price-adjustment clauses tied to regional benchmarks, and force majeure provisions that explicitly address export control scenarios.
Engage with government incentive programs. If your company operates in the U.S., EU, or other jurisdictions with critical minerals sourcing incentives, evaluate whether antimony qualifies for subsidies, tax credits, or other support. These programs exist specifically to offset the premium cost of diversified sourcing.
They won't eliminate the cost differential between Chinese and alternative supply, but they can narrow it meaningfully.

Monitor policy, not just price. Antimony markets in 2026 are driven as much by Beijing's export licensing decisions as by fundamental supply and demand. That means procurement teams need to track Chinese Ministry of Commerce announcements, U.S.-China trade negotiations, and EU critical minerals policy with the same attention they give to spot prices and producer news.

The Uncomfortable Truth About Critical Minerals
Antimony is a microcosm of a larger structural problem in global supply chains. For decades, Western companies optimized for cost efficiency, concentrating production in the lowest-cost regions: predominantly China: and assuming that supply would remain available at market prices regardless of geopolitical conditions.
That assumption is dead. Antimony won't be the last critical mineral where China leverages supply dominance for strategic advantage. Gallium and germanium have already followed similar export control paths. Rare earths remain vulnerable. Even seemingly commodity minerals like tungsten face concentration risks.
The 2026 antimony market offers a preview of what "normal" looks like in an era of supply chain fragmentation: adequate total supply, but uneven access; declining prices from panic peaks, but persistent premiums for reliable sourcing; diversified options emerging, but requiring years to fully mature.
For procurement teams, this isn't a temporary disruption to work around. It's the permanent operating environment. The companies that internalize that reality now: and restructure sourcing strategies accordingly: will navigate 2026's antimony markets successfully.
Those still hoping for a return to pre-2024 market dynamics will keep paying premiums they didn't budget for and facing supply risks they didn't model.
The export controls revealed the fragility in antimony supply chains. The 2026 market is revealing which companies learned the lesson.
